How to Hire a CPA for Your Small Business

Start by defining the work you need, then evaluate accountability, planning cadence, relevant experience, security, deliverables, communication, and fees. “CPA” is a credential; it does not by itself define the service relationship.

Six signs the business has outgrown DIY or annual-only help

The right time is usually before the next entity, payroll, state, financing, or transaction decision, not after the return reports it.

  • You cannot produce current, reconciled financial statements
  • Tax estimates repeatedly surprise you
  • Owner pay, distributions, and personal spending are mixed
  • You added an entity, owner, employee, contractor, or state
  • A lender, investor, buyer, or partner needs reliable reporting
  • Your CPA explains the past but does not plan the next decision

Interview the process

15 questions to ask before hiring a CPA

Scope and accountability

Who owns the relationship? Who reviews the work? What is included, excluded, and escalated?

Planning cadence

Which decisions trigger contact? When are projections updated? How are recommendations documented and implemented?

Business fluency

Which clients resemble us? How do books, payroll, entities, and owner returns move through one workflow?

Communication

What is the response standard? Which channel is secure? What happens during filing season or staff turnover?

Tax rigor

How are uncertain positions researched? Who monitors state issues and annual law changes?

Commercial terms

How are fees set? What causes a change order? What happens when the firm discovers cleanup work?

The revealing follow-up

Ask for one anonymized example of a recommendation the firm made before year-end, how it was implemented, and how the result was evaluated. Do not ask for a promised savings number.

Risk screen

Red flags that matter more than a polished sales call

  • No named professional is accountable for review
  • Sensitive documents are requested through ordinary email
  • The firm recommends an entity before reviewing facts and economics
  • Every prospect receives the same “strategy” list
  • The fee is attractive but deliverables are undefined
  • The team cannot describe its state or multi-entity process
  • Planning begins after year-end
  • The firm promises savings or audit-proof results

Geography

Local versus virtual CPA: use the real selection criteria

Driving distance can be valuable, but it is not evidence of expertise or responsiveness. Compare access to the right reviewer, security, industry fit, state capabilities, meeting cadence, and written follow-through.

Commercial clarity

Compare scope before comparing price

Separate return preparation, cleanup, monthly accounting, tax planning, notice response, payroll, and advisory. Ask which meetings, entities, states, forms, and implementation tasks are included. A lower proposal can be the better choice when the scope fits; a high fee is not proof of proactive work.
